Your AI is only as smart as its context

Enterprise AI systems are confidently wrong. And it’s not because the models are bad, but because they are operating without the context they need to be right. Ask a well-tuned AI agent about a customer revenue figure and it will give you an answer. But it won’t tell you that the number is based on a definition of “revenue” that your finance team stopped using two years ago.

This is the core challenge of enterprise AI today. The problem isn’t a lack of data. It is a lack of context: the layer of meaning, rules, and organisational knowledge that turns raw data into something a system can actually reason over correctly.

Data answers “what.”
Context answers “what it means.”

Modern data platforms are exceptionally good at storing, processing, and serving structured information at scale. Semantic layers emerging from the platform vendors go a step further by standardising how metrics and dimensions are defined across tools, ensuring that “monthly active users” means the same thing in your BI tool and your AI pipeline.

But most of the semantic layers today only address data-plane semantics. It describes how to interpret structured data inside your analytics stack. It doesn’t tell an AI agent that a particular contract clause overrides the default pricing logic, or that a specific business process has three documented exceptions, or that the term “account” means something different in sales than it does in finance.

Those constraints live elsewhere: in policy documents, SharePoint folders, process models, and ontologies that were built for architects and never connected to the data stack. For AI, this isn’t a minor gap. It is a reliability crisis.

Three sources, one understanding

Useful enterprise AI depends on three distinct but interconnected sources of knowledge. 

  1. First, data platforms: structured facts, metrics, and events that represent what is happening in the business. 
  2. Second, content systems: documentation, agreements, specifications, and policies that capture intent, constraints, and decisions that govern how data can be used and what it means in different business contexts. 
  3. Third, knowledge structures: ontologies, process models, and enterprise architecture artifacts that formalise how the organisation and its domain really work.

None of these three is optional. Data without content lacks the documented intent that makes it interpretable. Content without knowledge structures is too unorganised for a system to reason over reliably. Knowledge structures without data are abstract and disconnected from operational reality. Together, they form what can be called an Enterprise Context Layer. And AI that doesn’t operate on all three pillars will always be fragile.

Ambiguity doesn’t disappear, it scales

There is also a deeper problem lurking beneath the surface. When humans encounter an ambiguous term, they usually apply judgment. They ask a colleague or rely on experience. And thus, the error often stays local.

When an AI system encounters the same ambiguity, it doesn’t pause. It collapses the ambiguity silently, picks an interpretation, and continues. And it does so at machine speed, across every downstream system and decision that depends on it. This is how automation scales misunderstanding faster than it scales productivity.

No context, no ROI

Without an Enterprise Context Layer, every AI deployment is essentially a bet that the system will correctly guess what your data means and how your organiration works. Some of those bets will pay off. Many won’t. And you often won’t know which ones failed. Without giving AI the context about data, semantics, knowledge, policies, and users, you won’t know which forecasts are wrong or which metrics it misunderstood. If business users don’t trust AI outputs, they won’t use them, and you have no ROI. The Enterprise Context Layer is what turns AI from your most expensive experiment into a strategic business capability.

The contextual layer is an architectural commitment

Solving this isn’t primarily a technology problem. It is an architectural and governance commitment. It requires deciding that meaning matters enough to be managed explicitly. In practice, that means:

  • Treating documentation as a first-class input to AI, not an afterthought.
  • Investing in formal knowledge structures such as ontologies and process models that encode how your organisation works, not just how your data is shaped.
  • Implementing an Enterprise Context Layer as a persistent infrastructure so agents can query the full picture at inference time rather than assembling fragments on demand.
  • Governing the boundaries between domains: being explicit about where local definitions apply and where cross-domain alignment is truly needed.
  • The organisations that get AI right in the next few years will not be the ones with the most data. They will be the ones that have done the harder work of making their organisational knowledge explicit, governable, and connected to the systems that act on it.

Context isn’t a feature you add to AI. It is the foundation without which AI cannot be trusted.
